The business strategy defines the road ahead for your company. Which initiatives will provide the highest business value? Which features separate the company from competitors? A business strategy is expressed through measurable goals, e.g. in the form of Key Performance Indicators (<a href=\"https:\/\/www.quora.com\/What-is-a-KPI\" target=\"_blank\" rel=\"noopener noreferrer\" class=\"broken_link\">KPIs<\/a>) or Objectives and Key Results (<a href=\"https:\/\/towardsdatascience.com\/the-power-of-goal-setting-for-your-data-science-project-9338bf475abd\" target=\"_blank\" rel=\"noopener noreferrer\" class=\"broken_link\">OKRs<\/a>). Lastly, AI can also improve existing products. Credit decisions today are mostly supported by AI. While no AI Strategy looks the same, all AI Strategies need to answer similar questions. The core components of any AI Strategy concern its holy trinity of Data, Infrastructure, Algorithms, surrounded by the pillars of Skills and Organization. Let\u2019s dive into each component.<\/p>\n<figure id=\"806d\"><canvas width=\"75\" height=\"40\"><\/canvas><img decoding=\"async\" style=\"width: 700px; height: 394px;\" src=\"https:\/\/cdn-images-1.medium.com\/max\/800\/1*berLPTSflizUiDJ3lFSdQg.jpeg\" data-src=\"https:\/\/cdn-images-1.medium.com\/max\/800\/1*berLPTSflizUiDJ3lFSdQg.jpeg\" \/><\/figure>\n<h3 id=\"d43d\">Data<\/h3>\n<p id=\"b482\">Without data, there can be no AI. Data relates to all pieces of information that are relevant to improve your business. It can be anything from sensor data of self-driving cars to financial data for business decisions. Creating a Data Strategy is a vital part of any AI Strategy. Andrew Ng recommends touching on the following points:<\/p>\n<ul>\n<li id=\"f1ea\">What data can you acquire strategically?<\/li>\n<li id=\"8555\">Do you collect all or selected data?<\/li>\n<\/ul>\n<p id=\"06f4\"><a href=\"https:\/\/www.linkedin.com\/in\/jason-risch-b17aa893\/\" target=\"_blank\" rel=\"noopener noreferrer\" data-href=\"https:\/\/www.linkedin.com\/in\/jason-risch-b17aa893\/\" data->Jason Risch<\/a>, AI Investor at the AI Fund, stresses the importance of the right timing of strategic data acquisition. Drowning in data should not be an option anymore. Jason witnessed \u201c<strong>select *<\/strong>\u00a0\u201c data strategies fail at both startups and corporations. Startups that focus on creating models before building a viable product waste valuable resources. Similarly, corporations which acquire startups because of their plethora of data often fail to find value in it. This is a common fallacy in the health care industry, where companies hope that algorithms will find a pattern in random data. The key is to gather the *right* data.<\/p>\n<blockquote id=\"6ee6\"><p>Data has been the main source of company ascensions in the past decade. Data-driven decision making is key to success, so you need to define a strong data strategy.\u200a\u2014\u200a<a href=\"https:\/\/medium.com\/@tarrysingh\" target=\"_blank\" rel=\"noopener noreferrer\" action=\"show-user-card\" type=\"2\" value=\"b7b54430a021\" id=\"b7b54430a021\" class=\"broken_link\">Tarry\u00a0Singh<\/a><\/p><\/blockquote>\n<p id=\"9ab0\">After creating the data strategy, it is time to think about the infrastructure next.<\/p>\n<h3 id=\"ab1e\">Infrastructure<\/h3>\n<p id=\"261b\">The second core component of the AI Strategy is infrastructure. Infrastructure relates to making the data accessible and offering the required computing power necessary to process the data. AI models are hungry for computing power, and your AI team needs the infrastructure to develop and deploy models. Ideally, this infrastructure is adjusted to your companies needs.<\/p>\n<ul>\n<li id=\"321c\">Can you create a unified data warehouse?<\/li>\n<li id=\"e5eb\">Do you use\u00a0<a href=\"https:\/\/www.quora.com\/What-are-cloud-computing-services\" target=\"_blank\" rel=\"noopener noreferrer\" class=\"broken_link\">cloud services<\/a>\u00a0or\u00a0<a href=\"https:\/\/www.hpe.com\/us\/en\/what-is\/on-premises-vs-cloud.html\" target=\"_blank\" rel=\"noopener noreferrer\" class=\"broken_link\">on-premise solutions<\/a>?<\/li>\n<\/ul>\n<p id=\"b475\">A unified data warehouse centralizes access to data available across the company. In traditional companies, you will find data hoarded in silos, unable to be accessed by other teams. This has often structural, organizational, and legal reasons. However, making connections across business-team specific data is at the center of your AI work. Data Scientists excel at finding patterns in data, so your goal is to give them access to as much data as possible.<\/p>\n<figure id=\"bcb8\"><canvas width=\"75\" height=\"65\"><\/canvas><img decoding=\"async\" style=\"width: 649px; height: 563px;\" src=\"https:\/\/cdn-images-1.medium.com\/max\/800\/1*x7smCJ6fiSr0pY2KMSHD8Q.png\" data-src=\"https:\/\/cdn-images-1.medium.com\/max\/800\/1*x7smCJ6fiSr0pY2KMSHD8Q.png\" \/><\/figure>\n<p style=\"text-align: center;\"><a href=\"https:\/\/learn.g2.com\/what-is-a-data-lake\" target=\"_blank\" rel=\"noopener noreferrer\" class=\"broken_link\">Source<\/a><\/p>\n<p id=\"f3db\">The important question is if you rely on cloud services or build your own infrastructure for AI. Cloud vendors like\u00a0<a href=\"https:\/\/aws.amazon.com\/machine-learning\/\" target=\"_blank\" rel=\"noopener noreferrer\" data-href=\"https:\/\/aws.amazon.com\/machine-learning\/\" data->AWS<\/a>,\u00a0<a href=\"https:\/\/azure.microsoft.com\/en-us\/services\/machine-learning-studio\/\" target=\"_blank\" rel=\"noopener noreferrer\" data-href=\"https:\/\/azure.microsoft.com\/en-us\/services\/machine-learning-studio\/\" data->Microsoft<\/a>, or\u00a0<a href=\"https:\/\/cloud.google.com\/ml-engine\/?hl=en\" target=\"_blank\" rel=\"noopener noreferrer\" class=\"broken_link\">Google<\/a>, offer AI solutions out-of-the-box. When using the cloud, you only pay for what you consume. Vast amounts of resources are also available to help you set up quickly. You also continually invest time and resources to maintain your servers. When buying your own hardware, you have higher upfront costs. Cloud solutions are cheaper to start with, but in the long-run, it can pay off to invest in your own\u00a0<a href=\"https:\/\/www.softwareadvice.com\/resources\/cloud-erp-vs-on-premise\/\" target=\"_blank\" rel=\"noopener noreferrer\" class=\"broken_link\">infrastructure<\/a>. Pros and cons depend on your industry, so it is important to figure out your needs before making a decision. Tarry Singh, CEO and Co-Founder at\u00a0<a href=\"https:\/\/deepkapha.ai\/\" target=\"_blank\" rel=\"noopener noreferrer\" data-href=\"https:\/\/deepkapha.ai\/\" data->deepkapha.ai<\/a>, does not recommend to solely focus on the cloud for companies that develop algorithms as a competitive advantage.<\/p>\n<p id=\"4645\">Once you know how to leverage hardware for AI, consider the algorithmic part of AI next.<\/p>\n<h3 id=\"d11e\">Algorithms<\/h3>\n<p id=\"446a\">Algorithms are atop of AI\u2019s holy trinity because they use data and infrastructure to churn out valuable products. The algorithmic part of your AI Strategy is tricky. Answering these questions will get you further.<\/p>\n<ul>\n<li id=\"49f8\">Are proprietary algorithms a key driver of business value?<\/li>\n<li id=\"024e\">Do you open-source your models or prefer to keep them proprietary?<\/li>\n<\/ul>\n<p id=\"ec7b\"><a href=\"https:\/\/www.linkedin.com\/in\/cassie-kozyrkov-9531919\/\" target=\"_blank\" rel=\"noopener noreferrer\" data-href=\"https:\/\/www.linkedin.com\/in\/cassie-kozyrkov-9531919\/\" data->Cassie Kozyrkov<\/a>, Chief Decision Scientist at Google, reckons that\u00a0<a href=\"https:\/\/hackernoon.com\/why-businesses-fail-at-machine-learning-fbff41c4d5db\" target=\"_blank\" rel=\"noopener noreferrer\" data-href=\"https:\/\/hackernoon.com\/why-businesses-fail-at-machine-learning-fbff41c4d5db\" data->two worlds of Machine Learning exist<\/a>. Cassie likes to differentiate between Machine Learning Research and Applied Machine Learning. Conducting research requires a different approach than applying existing algorithms.<\/p>\n<p id=\"91b5\">The AI community has become much better at releasing public data sets and models that can be reused. This provides a tremendous advantage to your company because you have access to the variety of the\u00a0<a href=\"https:\/\/github.com\/collections\/ai-model-zoos\" target=\"_blank\" rel=\"noopener noreferrer\" data-href=\"https:\/\/github.com\/collections\/ai-model-zoos\" data->AI Model Zoo<\/a>. The main question you should answer in your AI Strategy is if algorithms are the main business driver for AI functions. If yes, you should set up a patent program and incentivize employees to file for patents. If not, you should consider open-sourcing your models, leveraging crowd knowledge to improve your algorithms.<\/p>\n<p id=\"d2da\">Next, let\u2019s look at the skills needed to utilize AI in your company.<\/p>\n<h3 id=\"86e5\">Skills<\/h3>\n<p id=\"4f23\">Once the holy trinity of AI is in place, you need people to fulfill its destiny. People are at the core of putting your data, infrastructure, and algorithms to work to generate business value. How do you empower the people in your organization to use AI? Answer the following questions in your AI Strategy:<\/p>\n<ul>\n<li id=\"92f3\">Do you build an in-house team or do you outsource tasks?<\/li>\n<li id=\"3d1d\">How do you continually educate management and employees about AI?<\/li>\n<\/ul>\n<p id=\"979b\">Andrew Ng recommends building an in-house AI team. AI feeds off domain knowledge, and that can be hard to outsource in certain industries. Outside consultants likely don\u2019t know your data, infrastructure, and problems as well as your own employees. People are often not only unaware of AI\u2019s actual capabilities, but they frequently have misconceptions about it. This can range from \u2018omnipotent threat to humanity\u2019 to the notion of a multipurpose system that works straightforwardly out of the box.<\/p>\n<p id=\"5bd5\">Once the in-house team is in place, they need to act as an enabler. The promises of AI are too vast to encapsulate them in a single team. The AI Strategy should implement a program that continually educates all people to look for AI use-cases.
