are associated with ideas of bureaucracy and stagnancy? The words \u201cinnovation\u201d and \u201ccreativity\u201d conjure up images of entrepreneurs and start-ups in Silicon Valley garages, not long-lasting organizations that are well-established in their industries.<\/span><\/p><p><span style=\"font-weight: 400;\">For more than fifteen years, Outthinker has conducted thousands of workshops and seminars across a wide spectrum of organizations and industries, <\/span><span style=\"font-weight: 400;\">helping managers generate breakthrough business ideas to drive growth. Almost always, those workshops have produced terrific ideas that left participants feeling eager to proceed.\u00a0<\/span><\/p><p><span style=\"font-weight: 400;\">However, their organizations rarely acted on these ideas.<\/span><\/p><p><span style=\"font-weight: 400;\">It appeared that getting an innovative idea through the bureaucracy of an established company was hard work and carried a low success rate. It seemed that large organizations, even when well intentioned, simply set up barriers to innovation that kill off radical ideas.<\/span><\/p><p><span style=\"font-weight: 400;\">One company proved that theory wrong.<\/span><\/p><h3><b>A. Swoon (Fierce) Reads Disrupts Publishing<\/b><\/h3><p><img fetchpriority=\"high\" decoding=\"async\" class=\"alignnone wp-image-25000 size-large\" src=\"http:\/\/www.experfy.com\/blog\/wp-content\/uploads\/2021\/06\/Z1-768x1024.jpeg\" alt=\"Employee-driven Innovation\" width=\"768\" height=\"1024\" srcset=\"https:\/\/www.experfy.com\/blog\/wp-content\/uploads\/2021\/06\/Z1-768x1024.jpeg 768w, https:\/\/www.experfy.com\/blog\/wp-content\/uploads\/2021\/06\/Z1-225x300.jpeg 225w, https:\/\/www.experfy.com\/blog\/wp-content\/uploads\/2021\/06\/Z1-610x813.jpeg 610w, https:\/\/www.experfy.com\/blog\/wp-content\/uploads\/2021\/06\/Z1-750x1000.jpeg 750w, https:\/\/www.experfy.com\/blog\/wp-content\/uploads\/2021\/06\/Z1.jpeg 1125w\" sizes=\"(max-width: 768px) 100vw, 768px\" \/><\/p><p><span style=\"font-weight: 400;\">In 2016, National Public Radio reported that a leading publishing company was using a new approach to engage inspiring writers.<\/span><\/p><p><span style=\"font-weight: 400;\">Jean Feiwel, the editor behind successful series like <\/span><i><span style=\"font-weight: 400;\">Goosebumps<\/span><\/i><span style=\"font-weight: 400;\"> and <\/span><i><span style=\"font-weight: 400;\">The Baby-sitters Club, <\/span><\/i><span style=\"font-weight: 400;\">and employee at Macmillan Publishers, had attended an Outthinker workshop<\/span><i><span style=\"font-weight: 400;\">. <\/span><\/i><span style=\"font-weight: 400;\">She had proposed an idea she called \u201cRomance 2.0.\u201d It eventually evolved into the initiative known as Swoon Reads\u2014now Fierce Reads, today\u2019s leading crowd-sourced platform to help undiscovered romance and young adult writers refine their manuscripts and find their audience. It is an uncommon example of an established publishing company introducing the kind of innovation that is usually expected from Silicon Valley.\u00a0<\/span><\/p><p><span style=\"font-weight: 400;\">The Swoon Reads story uprooted what is typically believed to be true about employee-led innovation. Its path from idea to realization involves <\/span><i><span style=\"font-weight: 400;\">none<\/span><\/i><span style=\"font-weight: 400;\"> of the formal structures espoused by innovation experts. Instead, the journey was spontaneous, organic, self-directed, and, for much of its path, done without funding or extra time. It was a movement generated by internal entrepreneurs who saw a possibility and worked collectively to realize it.<\/span><\/p><p><span style=\"font-weight: 400;\">To find out if the process could be replicated, Outthinker interviewed over 150 internal entrepreneurs, looking for a way to ensure that more of the <\/span><a href=\"https:\/\/www.experfy.com\/blog\/iot\/pressure-to-innovate-pushes-change-agents-toward-mixed-reality-pilots\/\"><span style=\"font-weight: 400;\">creative ideas<\/span><\/a><span style=\"font-weight: 400;\"> from workshops would find their way into the real world. What was discovered instead was far more meaningful.<\/span><\/p><p><span style=\"font-weight: 400;\">Research on the dynamics of strategy and innovation has proven that:\u00a0<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">This path of employee-generated innovation has historically been far more prevalent than is typically understood. Innovative ideas from employees have done more to shape society than those of entrepreneurs.\u00a0<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">With remarkable consistency, when asked what they saw as barriers to creativity and innovation, the 150 innovators named the same seven key problems.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">A set of emerging concepts precisely address these seven barriers, opening up a pathway for internal innovators.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Far more is known about what it takes to unleash the potential of would-be internal innovators.<\/span><\/li><\/ul><p><span style=\"font-weight: 400;\">These findings can be condensed into a framework that anyone with a creative idea can use, no matter their industry, skills, or place in the company hierarchy. These guidelines are primarily for the internal innovator, not the boss. These passionate innovators will indeed change the world.<\/span><\/p><h3><b>B. She quits and starts a new company, builds it into a huge success, and sells it to her former employer\u2019s competitor.\u00a0<\/span><\/p><p><span style=\"font-weight: 400;\">The entrepreneurial narrative is moving. It speaks to the power of human will, fresh thinking, freedom, and self-realization\u2014all while also promising wealth.\u00a0<\/span><\/p><p><span style=\"font-weight: 400;\">There\u2019s just one problem with this story. It isn\u2019t true.<\/span><\/p><h3><b>1. But, here are the facts:<\/span><\/p><h3><b><i>Question: Who conceives of transformational ideas?\u00a0<\/i><\/b><\/h3><h4><b><i>Answer: Employees.<\/i><\/b><\/h4><p><span style=\"font-weight: 400;\">Only eight of the thirty innovations were conceived by entrepreneurs; twenty-two were conceived by employees.<\/span><\/p><h3><b><i>Question: Who develops the idea?\u00a0<\/i><\/b><\/h3><h4><b><i>Answer: Corporate and institutional collaboration.\u00a0\u00a0<\/i><\/b><\/h4><p><span style=\"font-weight: 400;\">The entrepreneurial hero story has the entrepreneur working alone or with a small team to develop the idea. Actually, only seven of the thirty were developed this way. Most innovations come to life when a larger community forms around the idea to develop it.<\/span><\/p><h3><b><i>Who commercialized the idea?\u00a0<\/i><\/b><\/h3><h4><b><i>Answer: Competitors.<\/i><\/b><\/h4><p><span style=\"font-weight: 400;\">Only two of the thirty innovations were scaled by the original creators. Rather, more than 50 percent of the time, the innovator loses control of the innovation. Competitors take over. Then, through a battle of players seeking to commercialize it, the innovation scales. New ventures don\u2019t scale innovations, competitors do.\u00a0<\/span><\/p><p><span style=\"font-weight: 400;\">The entrepreneurial hero narrative is more myth than reality. Much of the modern world is owed to the efforts of internal innovators. Finding opportunities is not hard. The difficulty is that most people fail to recognize what opportunities to pursue or else choose not to act on them. There could be any number of reasons for this, but the most common one is this: they never take the first step. Five ways to overcome blockers<\/b><\/h3><ul><li aria-level=\"1\"><i><b>Step 1: Diagnose<\/b><\/i><\/li><\/ul><p><span style=\"font-weight: 400;\">Identify what is preventing action. Think about what you were telling yourself when you decided to pass. Rarely do our beliefs hold true 100 percent of the time.<\/span><\/p><ul><li><i><b>Step 3: Feel the cost<\/b><\/i><\/li><\/ul><p><span style=\"font-weight: 400;\">Dr. Amanda Foo-Ryland, a performance coach based in Portugal and New Zealand, has coached executives throughout the world on dismantling unhelpful beliefs. She created a process that enables clients to start deconstructing beliefs. It not only clarifies the limiting belief, but it also demolishes the destructive thought pattern. Try it for forty-eight hours and you will notice your behavior and outcomes will change for the better.<\/span><\/p><p><span style=\"font-weight: 400;\">1. Every time you have thought about taking innovative action, ask yourself, &#8220;What is it I believe about myself that causes me to think that way?&#8221; Write it down.\u00a0<\/span><\/p><p><span style=\"font-weight: 400;\">2. Every time you feel bad, ask yourself, &#8220;What do I believe about myself that causes me to feel that way?&#8221; Make note of this.\u00a0<\/span><\/p><p><span style=\"font-weight: 400;\">\u00a03. <\/span>Each time you do either one, move yourself away from where you were sitting or standing and ask the question again. This time, ask it in a playful way as if you have caught the limiting belief by surprise.<\/p><p><span style=\"font-weight: 400;\">4. At the end of forty-eight hours, look at your list and ask yourself two questions about each belief:\u00a0<\/span><\/p><ul><li><span style=\"font-weight: 400;\">What has been the cost of having this belief?<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">What will be the cost of living in this belief for the next five years?<\/span><\/li><\/ul><p><span style=\"font-weight: 400;\">Think about the &#8220;cost&#8221; of your time and energy, and put a real dollar value on it. Think also about the emotional costs\u2014on your relationships, on your sense of fulfilment, on your career, on your capacity to have an impact on the world.\u00a0<\/span><\/p><ul><li><i><b>Step 4: Assess the payoff<\/b><\/i><\/li><\/ul><p><span style=\"font-weight: 400;\">A fair assessment of a belief involves payoff as well as costs. Ask yourself: \u201cWhat is the benefit to me of holding on to this belief?\u201d Does it reduce your risk? Does it help you avoid embarrassment?\u00a0<\/span><\/p><ul><li><i><b>Step 5: Choose a new belief<\/b><\/i><\/li><\/ul><p><span style=\"font-weight: 400;\">Finally, think of a replacement belief\u2014not necessarily a directly opposite belief. If your belief is, \u201cI don\u2019t have what it takes,\u201d then don\u2019t pick, \u201cI do have what it takes.\u201d Consider, \u201cI have fun innovating\u201d or \u201cI am a passionate person.\u201d How would your life be in five to ten years if you lived this new belief?<\/span><\/p><p><span style=\"font-weight: 400;\">Once you have chosen a belief that leads you to the future you want, you will find that the old belief starts fading and the new one starts taking hold. Long-term ideal.<\/b><span style=\"font-weight: 400;\"> Envision your ideal outcome ten years from now. What do you want to be true?<\/span><\/p><p><b>4. Near-term ideal. <\/b><span style=\"font-weight: 400;\">Ask yourself, in 18 to 36 months, what must be true for us to know that we are on the path to realizing our long-term ideal?\u00a0<\/span><\/p><p><b>5. Strategic question. <\/b><span style=\"font-weight: 400;\">Convert your near-term ideal into a strategic question to activate curiosity.<\/span><\/p><h3><b>B. Do good.<\/b><\/h4><p><span style=\"font-weight: 400;\">Working to solve social problems is a source of inspiration for many internal innovations. <\/span><i><span style=\"font-weight: 400;\">How can you innovate by doing good in the world?<\/span><\/i><\/p><h4><b>4. Find an unorthodox path.<\/b><\/h4><p><span style=\"font-weight: 400;\">Organizations often get so used to delivering value through one way that they overlook opportunities to deliver it through different ways. <\/span><i><span style=\"font-weight: 400;\">What is the obvious path we have come to accept? What new unexpected path have we not considered?<\/span><\/i><\/p><h4><i><span style=\"font-weight: 400;\"><strong>5. <\/strong><\/span><\/i><b>Apply an abandoned innovation.<\/b><\/h4><p><span style=\"font-weight: 400;\">Your organization has a junkyard filled with failed innovations. Hotels no longer need to own rooms to rent them out. Taxi companies don\u2019t need to own cars in order to offer rides. <\/span><i><span style=\"font-weight: 400;\">What is uncoordinated that you would like to coordinate?<\/span><\/i><\/p><h4><i><b>7. <\/b><\/i><b>Serve \u201csuper-users.\u201d<\/b><\/h4><p><span style=\"font-weight: 400;\">Businesses often focus on customer segments that represent the largest portion of their market. But, on the periphery there are \u201csuper-users\u201d who are trying to use your product or service in new ways, pushing the limits of your offering. Look at what those users are asking for and you\u2019ll find clues to what you might offer next. <\/span><i><span style=\"font-weight: 400;\">What are your \u201csuper-users\u201d asking for? You may find that you want to ignore the ones that are the most innovative because they are departures from the past. They will be inconsistent with prevailing dogma and practices. They are easy to discount. But, you can avoid this through a three-step process.<\/span><\/p><h4><strong>1. <\/strong><b>Sort your ideas on a 2X2 matrix\u2014easy or difficult, high or low.<\/b><\/h4><p><span style=\"font-weight: 400;\">For each idea, assess whether it is easy or difficult to implement. Then, ask what its impact potential would be if you successfully implemented it. Would it have a high or a low impact?\u00a0<\/span><\/p><p><span style=\"font-weight: 400;\">This gives you four groupings:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Difficult, low-impact ideas<\/b><span style=\"font-weight: 400;\"> are \u201cwastes of time.\u201d Get rid of them.\u00a0<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Easy, low-impact ideas<\/b><span style=\"font-weight: 400;\"> are \u201ctactics.\u201d Put them on a to-do list, then implement them when you have the time.\u00a0<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Easy, high-impact ideas<\/b><span style=\"font-weight: 400;\"> are \u201cwinning moves.\u201d These are the ideas one would think you should focus on. But, we have found that the truly breakthrough ideas tend to fall into the fourth category.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Difficult, high-impact ideas<\/b><span style=\"font-weight: 400;\">, which are \u201ccrazy ideas.\u201d They appear to be impossible, but if you could figure them out, they would have a major impact. Circle, highlight, or write them down in a notebook. Keep your full set of ideas on hand. It can become a useful backlog of innovations. Maintain a list of ideas you are working on, a list you have implemented, and a list of those you have ruled out.
